How to price your agri-commodity export competitively
Turn a farm-gate price into a competitive export quote: the FOB cost build-up, free public data to benchmark your price, quintal-to-kg conversions, compliance costs, and a cotton India-to-Japan worked example.
Why your farm-gate price is not your export price
The number a buyer in Osaka or Rotterdam cares about is a landed price in their currency, per their unit, on a defined delivery term. The number you start from is a domestic purchase price. Between the two sits a chain of costs you must add before you have an export quote, plus a decision about which delivery point the price covers.
That delivery point is set by the Incoterms rule you quote. The most common starting point for a commodity exporter is FOB (Free On Board): your price covers everything up to the goods being loaded on the vessel at your port, and the buyer takes freight and insurance from there. Quote CIF instead and you fold ocean freight and insurance into your number. The Incoterms rules are defined by the International Chamber of Commerce (iccwbo.org); pick the term before you price, because it changes what your number has to include. Here is the build-up from a domestic anchor to an FOB export price:

A useful rule of thumb from commodity supply chains is that the farm-gate price is often somewhere around 70 to 80 percent of the FOB value, with the rest being the layers above. Treat that as indicative only. The real split depends on the crop, the distance to port, and how much processing sits between farm and vessel. Build your own number from the components rather than trusting a ratio.
Free public data to benchmark your price
Once you have an FOB number, the next question is whether it is competitive. You do not need a paid subscription to answer this. Several public sources let you triangulate a fair range, and one technique matters more than any single source: the implied import unit value.
Any bilateral trade dataset reports both the value (in USD) and the quantity of a product moving between two countries. Divide value by quantity and you get an average unit price that buyers in that market actually paid. It is noisy, because it mixes grades and delivery terms, so use it as a directional benchmark and not as a quote. But it is the closest thing to seeing your buyer's alternatives.

Two cautions before you rely on any of these. First, match the product code precisely. Trade data is organised by Harmonized System (HS) code, and raw cotton (HS 5201) is a different line from cotton yarn (HS 5205 and 5206). Benchmark against your own HS line. Second, check the delivery term the dataset uses. Import statistics are usually valued at the border on a cost-inclusive basis, while your quote may be FOB at origin, so you are not comparing like with like until you adjust for freight and insurance.
Convert your price into the units your buyer quotes
An Indian exporter thinks in rupees per quintal. A Japanese or European buyer thinks in USD per metric tonne or per kilogram, and a cotton trader thinks in US cents per pound against a global index. You cannot look competitive if your buyer has to do the conversion for you. Do it first.
The exact conversions you need:
- 1 quintal = 100 kg
- 1 metric tonne (MT) = 1,000 kg = 10 quintals
- 1 pound (lb) = 0.45359237 kg, so 1 kg is about 2.2046 lb
- STEP 01Per quintal to per MTMultiply the rupee-per-quintal price by 10. Example: 11,000 INR per quintal is 110,000 INR per MT.
- STEP 02Per MT to per kgDivide by 1,000. 110,000 INR per MT is 110 INR per kg.
- STEP 03Rupees to USDDivide by the current USD to INR rate. At an illustrative rate near 95 INR per USD (mid-2026, RBI reference rate, which moves daily), 110 INR per kg is about USD 1.15 per kg, or about USD 1,154 per MT.
- STEP 04USD per kg to US cents per poundMultiply USD per kg by 0.45359237 to get USD per lb, then by 100 for cents. USD 1.154 per kg is about 52 US cents per pound. Cotton is quoted this way.
The single formula: US cents per lb = (INR per quintal divided by 100, divided by INR-per-USD) multiplied by 0.45359237, multiplied by 100.
For cotton specifically, the global reference prices are the Cotlook A Index and the ICE Cotton No. 2 futures contract, both quoted in US cents per pound. Across 2024 to 2026 these generally traded in roughly the 75 to 90 US cents per pound range (illustrative, and prices move daily; the World Bank Pink Sheet publishes the underlying cotton index level). Two adjustments are essential before you compare your converted number to that index, and skipping them is the most common pricing error in cotton:
- Lint, not seed cotton. The global indices price ginned lint. A mandi price near 11,000 INR per quintal is realistic for seed cotton (kapas), not lint. Only about a third of seed cotton becomes lint after ginning, with the cottonseed sold separately. So your per-kg lint cost is several times your per-kg kapas price once you account for ginning yield and credit the cottonseed byproduct. Convert to a lint basis before benchmarking.
- Delivery term. The Cotlook A Index is quoted on a cost-and-freight basis to the Far East, not FOB at your origin port. To compare, add your ocean freight and insurance to an FOB number, or strip them out of the index.
Do these two adjustments and your comparison is honest. Skip them and a 52-cent conversion looks wildly cheap against an 85-cent index for reasons that have nothing to do with your competitiveness.
Fold compliance costs into the price, not the surprise column
Agri-commodity shipments carry mandatory plant-health and certification steps. Price them in from the start, because a buyer who receives a rejected or fumigation-delayed shipment will not pay a premium next season.
- Phytosanitary certificate. In India this is issued by the plant-quarantine authority (the Directorate of Plant Protection, Quarantine and Storage) through the online Plant Quarantine system (pqis.gov.in). The statutory certificate and inspection fees are modest; budget the larger cost for inspection scheduling and any required treatment. Confirm the current fee on the official portal rather than assuming a figure.
- Fumigation and wood packaging. Fumigation must be done by an agency accredited by the plant-quarantine authority, and any wood packaging (pallets, dunnage) must meet ISPM-15, the international standard for wood packaging material, using approved methyl bromide or heat treatment. The ISPM standards are published under the International Plant Protection Convention (ippc.int). A fumigation certificate has a limited validity window, so coordinate it with your sailing date.
- Origin and quality. A certificate of origin (from an authorised chamber or the DGFT system) supports preferential or non-preferential origin claims. For cotton, buyers often expect instrument-tested quality (fibre length, strength, micronaire from HVI testing). These add a small per-bale testing and certification cost. Some buyers also require pre-shipment inspection.
None of these are large line items individually. Left out of the quote, though, they turn a healthy margin into a loss, and they are exactly the costs an inexperienced exporter forgets.
Negotiation anchors: know the buyer's alternatives
A competitive price is not the lowest price. It is a price the buyer can justify against their next-best option. Your job before the negotiation is to know what that option costs them.
- Anchor on the destination's implied unit value. Pull your target market's imports of your HS line from their customs portal or UN Comtrade, split by source country, and compute value divided by quantity for each. That tells you what buyers there pay, and what your competitor-origins charge. If Vietnam and the US are landing cotton in Japan at a given cents-per-pound level, that is your anchor, not your domestic cost.
- Convert everything to a common delivery term. A buyer comparing an FOB offer from you against a CIF offer from a rival is comparing two different numbers. State your term clearly and, when you can, offer the buyer the comparison already done in their preferred term. This alone wins deals because it removes friction.
- Quote in the buyer's unit and currency. As above. Make your number the easy one to evaluate.
- Separate price from terms. If you cannot match a rival's price, compete on payment terms, delivery reliability, quality consistency, or documentation quality. Buyers pay for certainty. A shipment that clears customs cleanly, every time, with a compliant letter of credit presentation, is worth a premium.

Worked example: cotton from India to Japan
Japan imports effectively all of its raw cotton and has a long spinning history; India is a significant, though season-to-season variable, exporter of raw cotton to it. India exported on the order of tens of millions of US dollars of raw cotton (HS 5201) to Japan in recent years; pull the exact figure for your season directly from UN Comtrade (reporter India, partner Japan, HS 5201). Raw cotton entering Japan is subject to Japanese plant-quarantine inspection and an exporting-country phytosanitary certificate, so confirm the current commodity conditions with Japan's plant-protection authority before you commit a delivery date.
Now the pricing walk-through. All figures are illustrative and dated to mid-2026; replace them with live numbers when you quote.
Step 1: start from your domestic anchor. Say kapas is around 11,000 INR per quintal at your mandi, and you are moving 5,000 quintals, which is 500 MT of seed cotton.
Step 2: process to the product you actually sell. You are exporting ginned lint, not kapas. Apply your ginning yield (only about a third of seed-cotton weight becomes lint) and credit the cottonseed you sell domestically, then add ginning and baling cost. This is the step that moves you from a seed-cotton cost to a lint cost basis, and it must happen before any benchmark comparison.
Step 3: build up to FOB. Add packing and baling, inland freight to the load port (say Mundra or Hazira), terminal handling, documentation, the phytosanitary certificate and fumigation, finance cost on your working capital, and your margin. The result is your FOB price per MT of lint at the Indian port.
Step 4: convert to the buyer's units. Take your FOB lint price per MT, divide by 1,000 for per kg, divide by the current USD to INR rate for USD per kg, then multiply by 0.45359237 and by 100 for US cents per pound. Now your number is in the same unit as the global index.
Step 5: benchmark honestly. Compare your cents-per-pound lint FOB number against the Cotlook A Index level for the period, remembering the index is cost-and-freight to the Far East. Add your estimated ocean freight and insurance to Japan to your FOB figure to reach a comparable landed basis, then check where you sit. Cross-check the buyer side with Japan's import unit value for HS 5201 from Japan Customs or Comtrade.
Step 6: set the quote. If your comparable number sits at or below the index and the destination unit value, you have room to hold margin. If it sits above, you know exactly how much you need to find in the cost build-up, or how much you must compete on terms and reliability instead of headline price.
The discipline is the same for any crop: anchor domestically, process to the sold product, build up to a delivery term, convert to the buyer's unit, and benchmark against public data on a like-for-like basis.
